Some things create the foundation. Other capabilities become much more valuable once that foundation is in place.

If you’re wondering where to focus your attention, here’s a practical framework to help cut through the noise.

Layer 1: Can AI understand your hotel?

Most hotels should start here.

Before worrying about automation, analytics, or advanced AI workflows, ask a simple question:

If a traveler asked AI about your hotel today, would it know what makes you different?

AI learns from the information available online. Your website, amenities, guest experiences, local content, reviews, and countless other signals all help shape how your property is understood. When those signals are inconsistent or unclear, AI struggles to connect your hotel to the type of travelers you want to attract.

That’s why visibility, recommendation readiness, and brand accuracy sit at the foundation of the stack. If AI doesn’t clearly understand your hotel, everything you build afterward becomes harder.

You’re ready for Layer 2 when:

  • AI can accurately describe your hotel
  • Key amenities and experiences are easy to find and understand
  • Your messaging is consistent across your website
  • You’re showing up in the right AI conversations

Layer 2: Remove friction from marketing work

Once AI understands your hotel, the next question becomes much more practical:

Where can AI save your team time?

This is where AI starts creating immediate value. Content creation, website updates, SEO tasks, reporting, and campaign execution all involve repetitive work that can be streamlined without sacrificing quality. The goal isn’t to replace marketers. It’s to reduce the time spent on low-value tasks so teams can focus on strategy, creativity, and execution.

When AI is built into the workflow instead of living in a separate tool, adoption becomes much easier. You’re not creating a brand-new process. You’re making an existing one more efficient.

You’re ready for Layer 3 when:

Layer 3: Turn data into direction

Most hotel marketers don’t have a data problem.

The most valuable question isn’t “What happened?” It’s “What should we do next?”

You’re getting value from Layer 3 when:

  • AI helps identify emerging trends
  • Performance reviews take less time
  • Teams spend less time gathering data
  • Marketing decisions happen faster and with more confidence

What can wait?

This is the part many AI conversations skip.

Not everything deserves your attention right now.

You don’t need every new AI platform. You don’t need a giant library of prompts. You don’t need fully automated marketing campaigns. And you certainly don’t need to rebuild your entire strategy overnight.

Most hotels can create significant value simply by focusing on the first three layers. Make sure AI understands your hotel. Use AI to reduce friction in everyday marketing tasks. Then use AI to help make better decisions. Everything else becomes much easier once those pieces are in place.

Focus on progress, not perfection

The biggest misconception about AI readiness is that it’s a race.

It isn’t.

Some hotels are just beginning to explore AI visibility. Others are already using AI to streamline content creation, improve workflows, and uncover performance insights. Neither group is wrong. They’re simply at different points in the journey.

The goal isn’t to check every box as quickly as possible. It’s to focus on the next thing that will create meaningful value for your team. When you approach AI that way, it becomes much less overwhelming. Instead of a giant list of things you should be doing, it becomes a practical roadmap for improving how your marketing works.

Ultimately, AI readiness isn’t about keeping up with every new development. It’s about understanding what matters now, what matters next, and where AI can make the biggest impact on the work you’re already doing.
