What Black Friday 2025 Told Us About Direct Demand, and How to Prepare for 2026

Hotels running dedicated Black Friday campaigns on their websites grew direct revenue by 60.5%

Black Friday 2026 falls on November 27, which means the demand curve that decides how your direct channel finishes the year is already forming. This also means that the decisions that shape it get made in the next few weeks, not the last week of November.

Last year gave us a clean read on what those decisions are worth. Across 1,982 hotels, we compared the two weeks running up to and including Black Friday against the same two-week stretch a month earlier, and split the results by one variable: whether the hotel ran a dedicated Black Friday campaign on its own website.

The gap wasn’t marginal. Campaign hotels grew direct revenue 60.5%. Everyone else grew 4.4%.

Here’s what sat underneath that number, and what it means for how you plan for this year’s campaign.

Two things stand out. The first is that non-participating hotels didn’t hold steady. They went backwards on visitors, on booking engine conversion and on revenue per user. Black Friday isn’t a wave you can sit out neutrally. Demand concentrates around properties that show up with an offer, and it drains away from the ones that don’t.

The second is where the biggest gaps sit: booking engine conversion and revenue per user, not traffic. Campaign hotels pulled in 4.6% more unique visitors, which is real but modest. The compounding happened further down the funnel.

Black Friday is a conversion event, not an acquisition event

This is the most useful takeaway from last year’s findings.

The traffic lift was single digits. The booking engine conversion lift was 56.6%. Which tells you the winning hotels weren’t buying their way to a bigger audience. They were converting a much higher share of the audience that was already coming to them.

That matches what the funnel looks like in this window. People arriving on a hotel website in late November are further along than they are in October. They’ve been primed by every other category to expect a deal. They’re comparing properties and they’re close to completing their bookings.

What it means for planning your upcoming campaign:

  • Budget your Black Friday effort toward on-site conversion first and paid acquisition second, because the returns last year were concentrated at the bottom of the funnel

  • Audit the booking engine specifically, not just the homepage. That’s where the widest gap opened up

  • Treat the two weeks before Black Friday as part of the campaign. The 2025 study window opened November 18, and the engagement lift was already visible in the run-up

Discounting didn’t erode booking value, it raised it

The standing objection to Black Friday is that you buy volume by giving away rate. The 2025 data points the other way.

Campaign hotels grew average revenue per user 56.3%. Non-campaign hotels lost 8%.

Higher-intent visitors book longer stays and better rooms. A guest who arrives ready to book behaves differently from one who’s still browsing, and an offer that catches their attention tends to lead to a bigger booking. Meanwhile, the hotels sitting the period out watch their booking value slide as the discount-seeking share of their traffic grows without anything to convert against.

The nuance worth holding on to: this argues for a targeted offer, not a blanket one. Every visitor seeing the same 25% banner means discounting a large group of people who were going to book at full rate anyway, and the margin you give away there comes straight off the revenue the campaign generates. What to have in place before Black Friday

Working backwards from November 27…

By late October:

Decide the offer and the segments. Not one offer. Decide what a returning visitor sees versus a first-timer, or what a mobile visitor sees versus desktop. Segment-level differences in this window are wide enough to plan around: mobile and couples traffic in particular tend to respond very differently to the same creative, and a single blanket message averages that difference away.

By early November:

Get the website messaging built and tested. Layers for the headline offer, Smart Notes to carry urgency into the booking engine, Inliners so the promotion reads as part of the site rather than an overlay on top of it. Run A/B tests now, while the stakes are low, so you’re not testing creative during the window that matters.

By mid-November:

Turn it on. Last year’s engagement lift was visible from November 18. A campaign that goes live on Black Friday morning has missed most of the run-up.

Through the window, defend the direct rate. OTA discounting peaks in exactly this period, and a visitor who’s comparing tabs will find the gap. Price Comparison and Price Match close it at the moment of doubt rather than after the booking has gone elsewhere.

Before December:

Capture what you can’t convert. Not every visitor in this window is ready. Exits and Email Capture turn the ones who leave into a list you can work in January, which is when the low-season gap usually opens up.

The bigger picture

Black Friday has stopped being a promotional exercise and become a test of whether your website can recognize intent and respond to it. The hotels that grew direct revenue 60.5% last year did it by being ready for a specific kind of visitor arriving in a specific two-week window.

That capability doesn’t expire on December 1. The same mechanics apply to Valentine’s Day, to Mother’s Day, to whatever local demand spike your market runs on. Black Friday is just the moment where the difference between participating and not participating shows up most clearly in the numbers.
